Three stations, three suspicions, zero proof.
- EOD was a 45-minute manual exercise per store, every night. Across 3 stations, that's 2.25 hours of clerk time daily.
- Lottery shrinkage was suspected for months but never proven. No way to tie missing scratcher serials to a specific shift.
- Vendor invoices stacked on a manager's desk; price increases noticed weeks after the fact, after margin had already eroded.
02 · What we did
Started with one station. Instrumented everything.
- Started with one of the three stations on a 30-day monthly pilot.
- Migrated 90 days of historical EOD data; auto-mapped to the new variance tolerance bands.
- Connected QuickBooks Online sync on day one; clerks trained on the 3-tap EOD flow in a single shift.
- Lottery books backfilled by serial and reconciled against the CA Lottery weekly settlement.
03 · Outcome
What changed in 60 days.
- EOD time dropped from ~45 minutes to ~5 minutes per store within the first week.
- In week 2, Loss Radar flagged a recurring scratcher serial gap on the Tuesday closing shift, traced to a single employee. Documented loss: $1,800/month before remediation.
- Vendor price increases now flagged automatically; one Marlboro unit-price increase was caught and re-priced at retail before two days of margin erosion.
- Expanded to all 3 stations in month 2.
